From Sketch to Finished Frame: How Custom Eyewear Is Manufactured
A stage-by-stage account of how a custom acetate frame is manufactured — design review, sheet selection, CNC cutting, assembly, polishing, branding and inspection — and where programmes usually slip.
The distance between a drawing and a frame someone can wear is longer than most first-time buyers expect, and almost all of the risk sits in the early stages. Once a sample is approved, production is largely a scheduling problem. Before that, it is an engineering one.
Here is the whole sequence, and where programmes usually slip.
1. Design review, before anything is quoted properly
You send a technical drawing, a CAD file, sketches, or a physical frame you want re-engineered. A physical reference is the most useful thing you can provide, because it removes ambiguity that no drawing fully resolves.
What happens next should be an engineering review, not a price. A frame drawing has to answer questions a rendering does not:
- Will the rim hold at the section thickness shown, at the largest size in the range?
- Is there material for a lens groove of the required depth?
- Where does the hinge seat, and is there enough acetate around it?
- Does the temple have room for a core wire?
- Does the bridge geometry actually sit on a face, or only on a page?
This is the moment for bad news. A rim that works at 48mm may not hold at 56mm, and hearing that now costs a conversation. Hearing it after tooling costs a season.
Where it slips: buyers treat this as an administrative step and push for a quote. A manufacturer that returns a quote without raising a single question has probably not looked closely.
2. Sheet and component selection
Colour, pattern and thickness are chosen from available acetate sheet, and the non-acetate components are specified: hinge type, core wire, any metal detailing.
Two things drive the timeline here. If the sheet is in stock, this is quick. If a specific colour has to be sourced, it is not. And freshly pressed sheet needs to stabilise before cutting, or the finished frame moves later.
Where it slips: a colour is chosen from a screen rather than a physical swatch. Screens do not reproduce a laminated sheet’s depth, and the disappointment surfaces at sample stage.
3. Prototype
The first physical frame. Depending on the programme this may be machined directly in acetate, or preceded by a quick 3D-printed shape check purely to confirm proportions on a face.
A prototype answers questions a drawing cannot: how the weight distributes, whether the temple splay is comfortable, whether the bridge sits where it was meant to, whether the shape flatters an actual head.
Where it slips: approving from photographs. Weight, balance and surface quality do not photograph. Get the sample in your hands, and wear it for a day.
4. Sample rounds
Expect two. Occasionally one, sometimes three.
Each round is production time plus international shipping plus your review time, which is why a realistic sampling phase runs several weeks. Compressing it is the most common way a launch date gets missed, because the time reappears later as a rushed production run.
At the end of this stage, one physical frame is approved. Confirm in writing that it is retained as the reference for the batch. An approved sample on the bench is a specification. In a drawer, it is a memory.
Where it slips: approving a sample verbally, or approving “subject to” a change that never gets documented.
5. Production cutting
The run begins. Fronts and temples are machined from sheet on CNC equipment. This sets the geometry everything downstream depends on: rim profile, lens groove, hinge seat.
On graduated or laminated sheet, the position of each part on the sheet matters, because it determines where the colour transition lands on the finished frame. Get the nesting wrong and the gradient sits in the wrong place on half the batch.
6. Shaping and hand finishing
Machined edges are worked back by hand. A frame straight off the cutter is dimensionally correct and not yet comfortable; this stage gives the rim and bridge the profile that sits properly against a face.
It is skilled, manual, and one of the clearest differences between factories. It does not show up on a specification sheet and is immediately apparent in the hand.
7. Core wires, hinges and assembly
Metal cores are set into the temples so they hold an adjustment rather than drifting back. Hinges are fitted to the specified type. Fronts and temples are brought together and the frame is aligned as a complete unit, checked against the model specification rather than by eye alone.
Where it slips: hinge specification left to the factory by default, then queried after delivery when a retailer cannot service the frame in store.
8. Polishing
Frames are tumbled with polishing media through successive stages, then finished at the buff. This is the longest part of the process and the most commonly shortened when a shipment is running late.
The evidence is visible. Under-polished acetate reads matte and lifeless, especially on transparent colours. Over-polished acetate loses definition at the rim edge, the front face rounding over where it should meet the inner profile at a crisp line. Markings that have half-vanished are the same symptom.
Where it slips: a compressed schedule earlier in the programme gets absorbed here, because it is the only stage with any elasticity left.
9. Branding and marking
Logo printing, laser engraving and temple markings are applied: model reference, size marking, origin, and any market-required marking, laid out to the format you approved.
Placement is decided on the approved sample, not in production. Pad printing and laser engraving behave differently on different colours and finishes, so a mark that reads cleanly on a solid navy may disappear on a transparent crystal.
Where it slips: artwork supplied at the wrong resolution or without a specified position, then interpreted by someone who has not seen your brand guidelines.
10. Inspection
Checks through production, and a final inspection before packing, against the specification you approved. Inspecting only at the end tells a factory what to reject; inspecting through the process tells it what to correct.
For a first order with a new supplier, third-party pre-shipment inspection is worth its cost.
11. Packing and export
Cases, cloths, cartons and any retail-ready presentation, produced to your artwork. Then export documentation prepared for the destination market.
Packing specification should be agreed long before this point. Reworking packaging at destination is the most avoidable cost in the whole programme.
A realistic timeline
Every programme differs, but the shape is consistent:

Ask your manufacturer to break their quoted lead time into these stages. A single number tells you nothing about where the risk sits, and a supplier who cannot break it down probably has not planned it.
The three decisions that determine everything
If you take nothing else from this:
- Spend real time at design review. It is the cheapest place to solve a problem and the only place to solve some of them.
- Do not compress sampling. The time comes back later, and it comes back out of polishing.
- Make the approved sample the contract. Physical, retained, referenced in writing.
