OEM vs ODM vs Private Label Eyewear: Which Model Fits Your Brand

The three eyewear manufacturing models compared on cost, speed, control and risk — with a practical way to decide which one your brand should be asking for.

These three terms get used interchangeably in enquiry emails, and the confusion is expensive. A buyer who asks for “OEM” when they mean private label ends up quoted for a development programme they did not want. A buyer who asks for private label when they need a genuinely distinctive product ends up selling the same frame as three competitors.

The distinction is simple once stated: who owns the design, and how much of it already exists.

Private label: our frame, your name

You select from models the manufacturer already produces and apply your own branding. Logo on the temple, your size-marking format, your packaging. The tooling, the shape and the development work already exist.

What you control: branding, packaging, colourway selection, which models you carry, price positioning.

What you do not control: the shape. It exists, other buyers may also be selling it, and you cannot change its geometry without moving into ODM territory.

Speed: fastest by a wide margin. There is no shape development, so lead time is largely production plus branding.

Cost: lowest development cost, often none beyond samples and branding setup.

Best suited to: optical retail chains and wholesalers building a house brand alongside branded stock; distributors who need own-label volume quickly; anyone testing a category before committing to development.

Main risk: differentiation. If your entire proposition is the frame itself, private label will not deliver it. If your proposition is your retail presence, service and price, private label is often exactly right.

ODM: our starting point, developed with you

You start from the manufacturer’s existing shapes and library, then adapt. Change the colourway, change the sizing, adjust the rim profile, alter the temple treatment. The result is derived from something that exists but is meaningfully yours.

What you control: a great deal of the finished product’s character, without funding a design programme from zero.

What you do not control: the underlying architecture. You are modifying a starting point, not defining one.

Speed: middle. Faster than OEM because the base shape is proven; slower than private label because there is real development and usually more than one sample round.

Cost: middle. Some development cost, considerably less than an original design.

Best suited to: retailers and distributors launching an own-brand line without an in-house design team; brands that need a coherent collection quickly; buyers who want exclusivity on a colourway or size range rather than a wholly original shape.

Main risk: ambiguity about exclusivity. Ask directly whether the modified version is reserved to you, and for how long. Then get it in writing. “It’s yours” in an email is not the same as an exclusivity term.

OEM: your design, our production

You arrive with a technical drawing, a CAD file or a physical reference frame. The manufacturer engineers it into something producible and makes it under your brand. The design stays yours.

What you control: everything about the product.

What you do not control: physics. A design that cannot hold in acetate at the size you want will not hold, and a good manufacturer will tell you that at drawing stage rather than after sampling.

Speed: slowest. Engineering review, prototyping, usually multiple sample rounds before anything is approved.

Cost: highest development cost, and it is front-loaded. It amortises across volume, which is why OEM tends to make sense at scale and not at 200 pieces.

Best suited to: brands with in-house design; established labels moving an existing range to a new supplier; anyone whose product genuinely is the differentiator.

Main risk: underestimating the engineering gap between a drawing and a manufacturable frame. A rendering does not have a hinge seat, a lens groove or a core wire.

How to choose, honestly

Work through these in order.

1. Is the frame itself your differentiator? If yes, you are heading toward OEM. If your differentiator is really your stores, your service, your price or your customer relationships, private label will serve you and cost far less.

2. What is your realistic first-order volume? Development cost per unit is what matters, not development cost. A £4,000 development spread over 300 pieces is a different business case from the same spend over 8,000. Be honest about the first order rather than the projection.

3. When do you need stock? If the answer is “for a season that starts in ten weeks”, OEM is not available to you regardless of budget. Private label may be. This constraint decides more sourcing strategies than anything else.

4. Do you have someone who can review a technical drawing? OEM without in-house technical capability means you are relying entirely on the factory’s engineering judgement. That can work with the right supplier, but you should know that is the arrangement you are in.

5. How much exclusivity do you actually need? Full exclusivity has a price, in minimums or in development cost. Sometimes an exclusive colourway on a shared shape delivers most of the commercial benefit for a fraction of the cost.

The combination most brands actually use

Very few buyers use one model exclusively, and the mixed approach is usually the sensible one:

  • Private label for the volume core of the range, where price and availability matter most.
  • ODM for the mid tier, where a distinctive colourway or size range earns margin.
  • OEM for a small number of signature models that carry the brand’s identity.

This spreads development cost across the products that can absorb it and keeps the fast-moving part of the range fast-moving. It also lets you test a manufacturer on low-risk private label work before committing a design programme to them.

What to send with your enquiry

Whichever model you land on, an enquiry is easier to answer usefully when it includes:

  • Which model you think you need, or a description if you are unsure — a good manufacturer will tell you if you have asked for the wrong one
  • Approximate quantity per model, and how many models
  • Destination market, which affects sizing and required markings
  • Branding requirements: logo placement, engraving, packaging
  • The delivery window you are working to
  • Reference images or a physical sample of something close

You will not have all of it at first contact. Send what you have.

One question worth asking whichever model you choose

Will the approved sample be retained as the reference for the production batch?

It applies equally to private label, ODM and OEM. A sample that stays on the factory bench is a specification. One that goes in a drawer is a recollection, and recollections are what disputes are made of.
